Vacations anytime you want. Did you start your maid service believing that being your own boss would mean having more free time? It probably wasn\u2019t long before you realized that running a business usually means having much less of it.&nbsp;<\/p>\n\n\n\n<p>Chris Schwab discovered this soon after launching ThinkMaids in Washington, D.C. in 2016. In less than 90 days, he was earning $20,000 a month. Instead of having time to travel and visit his girlfriend who lived 13 time zones away, he was working long days to keep up with ThinkMaid\u2019s growth.&nbsp;<\/p>\n\n\n\n<p>He needed help, but couldn\u2019t hire full-time staff yet. So instead, he trained <a href=\"https:\/\/www.zenmaid.com\/magazine\/chris-schwab-virtual-assistant\/\" target=\"_blank\" rel=\"noreferrer noopener\">virtual assistants<\/a> (VA) to run his cleaning business in his place. That proved so successful that in March 2017, Chris went fully remote and moved from Washington D.C. to Tokyo.&nbsp;<\/p>\n\n\n\n<p>Today, Chris lives and works (fewer hours) from homes in Tokyo and London. He also runs a second business, InoVa Local, where he teaches other cleaning service owners how to break free of day-to-day operations.&nbsp;<\/p>\n\n\n\n<p>Read on to learn Chris\u2019 one-year roadmap for setting up your business to operate without you. The plan is divided into four quarters, each lasting three months. Follow it closely, and by the end of the year, you\u2019ll be ready to pack your bags and go.&nbsp;<\/p>\n\n\n\n\n\n\n\n\n<div style=\"height:100px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 id=\"heading-1\" class=\"wp-block-heading\"><strong>Quarter 1 &#8211; Overhaul your systems<\/strong><\/h2>\n\n\n\n<p>During the first quarter, you\u2019ll put solid systems in place. If your business can\u2019t run without you in the following key areas, you\u2019ll always be tied to the daily operation of your business.&nbsp;&nbsp;<\/p>\n\n\n\n<p>Here are the minimum systems you\u2019ll need:&nbsp;<\/p>\n\n\n\n<p><strong>Reputation management:<\/strong> Whether it\u2019s automatic, manual or a mix of both, a <a href=\"https:\/\/www.zenmaid.com\/magazine\/how-to-use-customer-reviews-to-grow-your-maid-service\/\" target=\"_blank\" rel=\"noreferrer noopener\">reputation management<\/a> system will help you get customer reviews and testimonials regularly. Use that social proof in your marketing to show you provide a high-quality service. Some options include: <a href=\"https:\/\/nicejob.grsm.io\/ZenMaid\" target=\"_blank\" rel=\"noopener\">NiceJob<\/a>, Yelp or Google reviews.<\/p>\n\n\n\n<p><strong>Paid and free marketing:<\/strong> You can be the best at customer retention, but if you&#8217;re not constantly getting new leads, your business can\u2019t grow. Set up a simple paid system like Google Ads. Pair it with a free system like posting regularly on Next Door. Use that social network to engage with neighbors and reach out to moving companies about a referral partnership.&nbsp;&nbsp;<\/p>\n\n\n\n<p><strong>Sales: <\/strong>Get software that tracks leads and follows up automatically through text, email or phone. After clients have their cleaning, your system should put them in a client retention campaign that encourages repeat business.<\/p>\n\n\n\n<p><strong>Hiring funnel:<\/strong> To help your office team grow, you\u2019ll need a full system for <a href=\"https:\/\/www.zenmaid.com\/magazine\/automate-hiring-amy-caris\/\" target=\"_blank\" rel=\"noreferrer noopener\">hiring new employees<\/a>.<\/p>\n\n\n\n<p><strong>Operations:<\/strong> Have clear guidelines for how your team handles phone calls, emails and tasks that come in throughout the day. Include team management, office admin and an office-wide <a href=\"https:\/\/www.zenmaid.com\/magazine\/chris-schwab-productivity\/\" target=\"_blank\" rel=\"noreferrer noopener\">productivity system<\/a>.<\/p>\n\n\n\n<p>While not as essential as the previous systems, Chris recommends adding the following during this quarter:<\/p>\n\n\n\n<p><strong>Personal productivity system:<\/strong> This includes a to-do list and the way you\u2019ll prioritize tasks. Check out <a href=\"https:\/\/youtu.be\/4s3sQi4r2J8\" target=\"_blank\" rel=\"noreferrer noopener\">Chris\u2019 2020 Maid Summit talk<\/a> all about this.&nbsp;<\/p>\n\n\n\n<p><strong>Bookkeeping: <\/strong>Even if you hire an accountant to handle <a href=\"https:\/\/www.zenmaid.com\/magazine\/cleaning-business-bookkeeping\/\" target=\"_blank\" rel=\"noreferrer noopener\">bookkeeping<\/a>, you should also have a simple bookkeeping system for keeping track of expenses.<\/p>\n\n\n\n<p><strong>Emergency plans:<\/strong> Have a detailed plan about what everyone\u2019s responsibilities are during different kinds of emergencies.&nbsp;<\/p>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" src=\"https:\/\/lh6.googleusercontent.com\/uufKlIfIsL2apSfalvtI4OvkX6B2GssGm8WUTpa5T9vEgSmPdt0WSgatJqvPNCoMjsW2X89nY5G93HortgaEGKFUDCEzvxgV03p17hK9S1Tg8F9zrhRlukWodRVBa-5--hLn-Rmp=s0\" alt=\"\"\/><\/figure>\n\n\n\n<h2 id=\"heading-2\" class=\"wp-block-heading\"><strong>Quarter 2 &#8211; Build your office team and delegate tasks<\/strong><\/h2>\n\n\n\n<p>Delegating effectively is the focus of the second quarter. Once you\u2019ve hired a VA, don\u2019t just hand them a list of jobs to do. It\u2019s important to delegate tasks slowly because your VA will need time to learn your particular systems and processes. Move too fast and you risk burning them out.&nbsp;<\/p>\n\n\n\n<p>Start with one task at a time. Wait until they\u2019re able to do it well before adding another. This will put them on the path to mastering the work. It will also help you judge how they perform each task so you can adjust your training, if necessary.&nbsp;<\/p>\n\n\n\n<p>Have a VA start with phone calls, followed by the three tasks you hate doing the most.&nbsp;<\/p>\n\n\n\n<p>Assign all other tasks a letter from A (most critical) to E (least critical). As you add more jobs to your VA\u2019s plate, start with the A jobs and move down the list to the E jobs.<\/p>\n\n\n\n<p>Other ways to make training easier:&nbsp;<\/p>\n\n\n\n<p><strong>Be realistic with your expectations.<\/strong> For example, give your team ample time to respond to requests or your messages. Don\u2019t expect them to accomplish more than what\u2019s reasonable.<\/p>\n\n\n\n<p><p><strong>Consider giving them a \u201cf-up fund.\u201d <\/strong>In order for your team to feel independent, give them the freedom to make some errors without consequences. An \u201cf-up fund\u201d is a modest budget for fixing mistakes like rescheduling missed appointments. They don\u2019t have to check with you before using the money or report what they\u2019ve spent it on.&nbsp;<\/p>\n<p><a href=\"https:\/\/get.zenmaid.com\/\"><img decoding=\"async\" src=\"https:\/\/www.zenmaid.com\/wp-content\/uploads\/2019\/05\/free-trial-banner-1.png\" alt=\"\"><\/a><\/p><\/p>\n\n\n\n<h2 id=\"heading-3\" class=\"wp-block-heading\"><strong>Quarter 3 &#8211; Preparations and practice<\/strong><\/h2>\n\n\n\n<p>This quarter is about testing your team and the systems you\u2019ve put in place.&nbsp;&nbsp;<\/p>\n\n\n\n<p>Here are the key tasks for this quarter:<\/p>\n\n\n\n<p><strong>Practice periods: <\/strong>Your team will practice running the business without you for one day, one week and one month.<\/p>\n\n\n\n<p>If they can get through a month with little interaction with you, operations run smoothly and revenue is increasing, you\u2019re well on your way to leaving the business in their hands.&nbsp;<\/p>\n\n\n\n<p><strong>Train a backup: <\/strong>Vacations. Illnesses. Your VA will eventually miss a day or more of work. To prepare, train a backup to manage essential tasks. This person could be a team lead or lead cleaner who has some experience with office management or handling emergencies.<\/p>\n\n\n\n<p>Plan on spending a month training the backup. They don&#8217;t have to be perfect, but they should be able to handle things like phones, team emergencies and responding to customers.&nbsp;<\/p>\n\n\n\n<p><strong>Establish a clear method of communication:<\/strong> Decide how you will communicate with your VAs when you\u2019re not there. It\u2019s easy to call or text when you\u2019re in the same location or country, but things can get trickier when you\u2019re not.&nbsp;<\/p>\n\n\n\n<p>What technology will you use for daily or routine communication? How will you communicate if there\u2019s an emergency? These are important things to consider.&nbsp;<\/p>\n\n\n\n<p>If you\u2019ll be out of the state or country, leave contact information for trusted family or friends who can be called if there\u2019s an emergency.&nbsp;<\/p>\n\n\n\n<p><strong>Business health check: <\/strong>Review the key areas of your business \u2013 marketing, sales, operations, etc. \u2013 and rank them on a scale of one to 10. Work on improving the weakest areas before you leave.&nbsp;<\/p>\n\n\n\n<p>At the end of these three months, you will have completed 90% of the prep work.&nbsp;&nbsp;<\/p>\n\n\n\n<h2 id=\"heading-4\" class=\"wp-block-heading\"><strong>Quarter 4 &#8211; Final steps before going remote<\/strong><\/h2>\n\n\n\n<p>You\u2019re almost ready. Before you walk out the door, there are a few final steps to complete in the fourth quarter:<\/p>\n\n\n\n<p><strong>Give your team at least three-months notice. <\/strong>So if you haven\u2019t already told them about your plans to go remote, do it by the beginning of this quarter.&nbsp;<\/p>\n\n\n\n<p><strong>Build a standard operating procedure (SOP) database<\/strong> for all the different tasks in your business. This includes hiring, emergency procedures and any templates that your team may need. Be very specific about the way you want things done. Your team will appreciate the clarity.&nbsp;<\/p>\n\n\n\n<p><strong>Secure your tech.<\/strong> Since you could be signing into your systems from anywhere in the world, invest in security, such as:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>A password manager like LastPass<\/li>\n\n\n\n<li>Cybersecurity insurance<\/li>\n\n\n\n<li>A virtual mailbox like Earth Class Mail that gives you access to your postal mail online<\/li>\n<\/ul>\n\n\n\n<h2 id=\"heading-5\" class=\"wp-block-heading\"><strong>A final checklist before you become a remote or absentee business owner<\/strong><\/h2>\n\n\n\n<p>Check your readiness one last time with the following list of requirements.<\/p>\n\n\n\n<p>To become a remote or absentee business owner, you should have:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Been running your company for at least six months<\/li>\n\n\n\n<li>Solid knowledge about how to run a cleaning company<\/li>\n\n\n\n<li>Experienced a variety of problems and emergencies at least once<\/li>\n\n\n\n<li>Earnings of at least $10,000 per month \u2013 preferably more than $15,000 per month with solid profit margins<\/li>\n\n\n\n<li>Implemented all of the minimum systems successfully<\/li>\n\n\n\n<li>Had conversations with your team about what everyone, including yourself, will handle<\/li>\n\n\n\n<li>A plan for communicating with your team in different situations<\/li>\n\n\n\n<li>An emergency plan<\/li>\n<\/ul>\n\n\n\n<p>If you follow this roadmap and complete everything on the final checklist, this is the time to celebrate.
